The challenge
The founder was reluctant to introduce anything that might make clients feel like a number during an already difficult process, but was personally re-researching the same custody and maintenance questions for nearly every new matter.

We separated the client-facing relationship (which stayed entirely human, by design) from the research and drafting substructure underneath it, and mapped where knowledge was being re-derived from scratch.
Phase 02
Systematise
Recurring research questions moved into a searchable firm stock; roles were made explicit so the associate always knew what to draft and the founder always knew what to review before a client ever saw it.

Automate
A research agent checks the stock before any new memo is written; nothing client-facing changed - the client still only ever talks to the founder.
The shift to AI-native
The manifesto is explicit that AI-native is a description of the operating model, not a promise about what the client sees - and this engagement is the cleanest test of that claim. Nothing about the relationship the client experiences changed at all; what changed is that research stopped being a one-off event that evaporated after each matter and became a compounding stock the founder's own judgment now draws on. That is the manifesto's point about institutional memory made literal: a practice that remembers gets faster every year it operates, while one that treats each matter as a blank page resets to zero every time. A two-person boutique built that memory in ten weeks, without a single client noticing anything had changed.
